A lead magnet is a first coaching experience, not a PDF.

Every coach has seen the formula: make a checklist, gate it behind an email form, watch the list grow, watch the clients roll in. Then they build "7 Steps to Work-Life Balance," collect forty downloads, and get zero discovery calls. The formula holds up. The product is what fails.

A lead magnet works when it does for a stranger, in miniature, what your coaching does at full scale. It produces a genuine insight about their situation. Generic information can't do that; the internet is drowning in free information. What's scarce is a moment of personal clarity. Build your lead magnet to deliver that moment, and it becomes your first coaching intervention.

The test every lead magnet must pass

Before format, run the idea through four filters:

1. Specific to your niche's 11pm question. "Productivity tips" attracts everyone and converts no one. "The Stay-or-Go Decision Scorecard for corporate directors" attracts exactly your client and repels everyone else, which is the point. A lead magnet's job is qualification, not volume.

2. Delivers an insight about them rather than information about the topic. The person should finish knowing something new about their own situation, a score or a gap they hadn't named. Self-knowledge converts; general knowledge educates your competitors' future clients for free.

3. Consumable in under 15 minutes. A 60-page ebook signals homework; completion rates collapse and unconsumed magnets convert at zero. Keep it short and sharp, with the finish line landing on an insight.

4. Creates a natural next question only a conversation can answer. The best magnets end where coaching begins. "You scored low on clarity and high on urgency. Now what?" is a question your booking link answers. If the magnet resolves everything, it's generosity without a bridge.

The formats, ranked for coaches

1. Self-assessment / diagnostic (best-in-class for coaching). A scored quiz or scorecard with 10–20 questions, a result band, and a short interpretation. Nothing else creates personal insight this efficiently, and nothing else pre-seeds the discovery call this well. The person arrives already knowing their gap, in your vocabulary. This is why assessment-first is the default recommendation for coaches in nearly every niche.

2. The micro-challenge (best for engagement depth). A 3–5 day sequence, one small prompt or action per day delivered by email, engineered around one real breakthrough moment. Higher effort to build than a PDF, dramatically higher trust output. By day five the person has experienced being coached by you asynchronously. Works especially well feeding cohort or group offers.

3. The decision framework / scorecard (best for crossroads niches). A one-page tool that structures a decision the person is actively wrestling with, such as stay or go, or raise prices or not. Positions you as the person with the map. Should take 10 minutes to complete and end with "what your pattern suggests."

4. The workshop or training (best trust per lead, worst scale-per-effort). A live 45–60 minute session on one specific problem. People who attend live convert at multiples of any download; they've spent an hour with you. Run live first; only record and evergreen it once the live version demonstrably converts.

The generic ebook, the tips checklist, and the recorded webinar nobody asked for rank last. These formats can work in info-product businesses with massive traffic. In a coaching practice with modest traffic, every lead must count, and passive-consumption formats produce passive leads.

The follow-up is half the asset

A lead magnet without a designed follow-up is a donation. The minimum viable sequence is four emails.

  • Delivery email. The magnet plus one sentence of framing, what to pay attention to as they go through it

  • The insight email (day 2–3). The highest-leverage message in the sequence. Speak to what their result means. For assessments, this can reference their band directly ("Most people who score where you did share one pattern...")

  • The story email (day 4–5). One real client arc that started exactly where the reader is now

  • The invitation (day 5–7). A direct, unapologetic offer of a conversation: "If your result raised more questions than it answered, that's usually the signal. Here's my calendar."

Written once and personal in tone, they keep working. Beyond this, add people to your regular newsletter or content rhythm. The magnet starts the relationship; consistency keeps it warm until the timing is right.

What good looks like

  • Opt-in rate of 25–40%+ on a dedicated landing page (below 20% means the promise is off, the traffic is wrong, or both)

  • Completion rate above 60% for assessments and challenges; the insight only happens if they finish

  • 5–15% of leads booking a conversation within 30 days, given the follow-up sequence above

  • Discovery calls that start warmer, with people referencing their result or their day-three breakthrough unprompted

  • One magnet, maintained. A single strong assessment beats a library of mediocre PDFs

Common mistakes at this stage

1. Building the magnet before the offer is proven. The lead magnet is a feeder, a top rung on your ladder that exists to fill the core engagement. If the core offer hasn't been sold directly at least five times, you're optimizing an entrance to a room that isn't built. Sell first; automate attraction second.

2. Teaching instead of diagnosing. Coaches default to demonstrating expertise, cramming everything they know into the magnet. But covering everything is the enemy. The person leaves informed and overwhelmed, with no reason to talk to you. Diagnose their situation and hand them one insight. The transformation belongs in the work.

3. The orphaned download. No follow-up sequence and no path to a call, just a PDF and hope. Then the coach concludes "lead magnets don't work." The magnet did its job; nobody built the bridge after it.

The internet is drowning in free information. What's scarce is personal clarity. Build your lead magnet to deliver it.
